Problem:

Noon Food launched in Dubai with a demand problem hiding inside a supply problem. Users had intent but limited restaurant options meant the marketplace could not convert at scale. Without solving supply first, no amount of demand-side marketing would move the needle meaningfully.

Solution:

I reframed the growth strategy around supply as the primary lever. By mapping competitor platforms and analysing coverage gaps, we prioritized which restaurants and areas to target first. I introduced a structured acquisition and onboarding system, using demand signals to prioritize leads and building an internal pre-onboarding tool from scratch that replaced paid CRM tooling entirely. Seller feedback was continuously fed back into product decisions to reduce friction and improve onboarding quality. On the demand side, I designed and ran growth loops across acquisition, onboarding, and first-order activation to convert new supply into consumer engagement as quickly as possible.

Challenge:

The core tension was sequencing. Moving too slowly on supply meant demand-side efforts would stall. Moving too fast risked onboarding low-quality partners that would damage the consumer experience. Building a repeatable, scalable system while operating in a live, fast-moving launch environment meant decisions had to be made with incomplete data and tight timelines.

Results:

Over 5,000 restaurants were onboarded within six months, with supply-side conversion improving month over month. On the demand side, growth loops across acquisition and activation drove 25K orders across two quarters. The pre-onboarding tool built in-house replaced paid CRM tooling during the launch phase, keeping operational costs lean while scaling partner volume significantly.
